Black Friday CRO checklist for ecommerce

Adrià Vidal4 min read

Black Friday is no longer a single day — it's a week, or even a month. And while most ecommerce stores pour all their energy into increasing ad budgets, the real winners are those who have already done the conversion work. More traffic to a site that doesn't convert is simply burning money faster.

This guide gives you the CRO checklist you should complete before the traffic peak hits.

Page speed: the first funnel

On Black Friday, every extra second of load time costs you sales. Google estimates that a 1-second delay on mobile can reduce conversions by up to 20%. Before the big day:

  • Enable full-page caching and verify it works with your hosting provider
  • Compress product images (WebP, lazy loading)
  • Review Core Web Vitals in Google Search Console, especially LCP and CLS
  • Disable non-essential plugins or scripts during the campaign

You don't need a perfect site — you need one fast enough not to lose visitors who have already arrived.

Simplified checkout: fewer steps, more sales

Cart abandonment rises during high-demand periods because users have a thousand options open, and any friction pushes them out of the flow. Critical points:

Common frictionCRO solution
Mandatory registrationGuest checkout
Too many form fieldsReduce to essentials
Single payment methodAdd Apple Pay, PayPal, Klarna
No visible order summaryPersistent sidebar cart
Generic CTA ("Continue")Specific CTA ("Confirm my order")

Also verify that the payment flow works correctly across the browsers your audience uses most. A silent bug on Black Friday can cost you thousands.

Ethical urgency: real pressure, not manipulation

Urgency works when it's genuine. If you display a 24-hour countdown that resets every time a user visits, you're training your audience to ignore you. Ethical urgency, on the other hand, does convert:

  • A real countdown tied to the actual end of the offer
  • Remaining stock visible on the product page (only when it's real and low)
  • "Last units" with a specific number, not a vague phrase
  • Estimated delivery dates shown before the purchase window closes

The principle is simple: tell the truth, but tell it in a way that helps the user understand the decision moment. Transparency builds trust, and trust converts.

Mobile-first: no longer optional

In many markets, over 60% of ecommerce traffic on Black Friday comes from mobile. Yet mobile conversion rates remain significantly lower than desktop across most stores. That gap is your opportunity:

  • CTA buttons with a minimum height of 48px and adequate spacing
  • Product images that support two-finger zoom
  • Forms with numeric keyboard for card and phone number fields
  • Navigation menu accessible without horizontal scrolling
  • Checkout flow without modals that obscure the virtual keyboard

Complete a full test purchase from your own phone before the event. You'll be surprised by what you find.

Stock messaging: inform, don't mislead

Communicating stock status correctly has a direct impact on purchase decisions. Some best practices:

  • Show availability on the product page, not just in the cart
  • If variants are out of stock, indicate it in the size/color selector before the user tries to select them
  • Enable back-in-stock notifications ("Notify me") to capture leads for sold-out products
  • If delivery times are longer due to volume, communicate this clearly at checkout — not in the confirmation email

A user who discovers their size is out of stock at the payment step won't come back. One who knows from the product page can look for an alternative in your store.

The pre-Black Friday final checklist

Before turning campaigns on, verify:

  • Core Web Vitals < 2.5s LCP on mobile
  • Guest checkout available
  • At least 3 active payment methods
  • Countdown timers with real dates
  • Stock visible on product pages
  • Full purchase test completed on iOS and Android
  • 404 error page with redirects to relevant categories
  • Cart abandonment email set up and active
